Every HR conference, every LinkedIn feed, every vendor email — they all say the same thing: your HR team needs better technology. More automation. More AI. More dashboards.

AI-powered performance management is still early. Tools that claim to use AI to evaluate employee performance, predict turnover, or identify flight risks sound impressive in demos. In real-world deployments, they often produce generic recommendations, require significant data they don't have, or create more confusion than clarity.

Employee engagement survey platforms can be valuable, but many employers buy them and then don't know what to do with the results. The tool itself isn't the problem — it's the lack of a plan for acting on what the surveys reveal. If your organization isn't prepared to make changes based on survey feedback, the tool just becomes an expensive way to document dissatisfaction.

Chatbots for HR have improved, but most are still frustrating for employees when questions get even slightly complex. What are we doing manually that a system could automate? Map your current workflows first. Identify the tasks that consume the most time, create the most errors, or generate the most complaints. Those are your highest-value automation targets.

How many employees will actually use this system? A tool that only HR uses has a different ROI calculation than a tool every employee interacts with weekly. Employee-facing tools need to be intuitive, mobile-friendly, and genuinely useful — or adoption will be terrible.

What does implementation actually look like? Ask vendors directly: how long does implementation take, what internal resources are required, and what percentage of customers go live on time? The answers are often sobering.

What happens when we outgrow it? If you have 60 employees now and plan to reach 200 in three years, will this platform still work? Migration costs and disruption are real, so choosing a system you'll outgrow in 18 months is expensive.

Implementation Is Where Most Failures Happen

The uncomfortable truth about HR tech is that most failures aren't product failures. They're implementation failures.

Companies buy a system, underestimate the time required to configure it properly, skip the data migration planning, rush the training, and then blame the vendor when things don't work.

A few principles that consistently lead to better outcomes:

Assign a dedicated internal project owner — not someone doing it on top of their regular job. Invest in data cleanup before migration, not after. Run the old and new systems in parallel for at least one pay period. Train managers separately from employees, because they have different needs. Plan for the reality that implementation always takes longer than the vendor says it will.

HR technology pricing is notoriously opaque. Most platforms charge per employee per month, but the actual cost depends on which modules you select, implementation fees, integration costs, and support tiers.

For an employer with 100 employees, a solid HRIS with payroll and benefits administration will typically run somewhere between $8 and $25 per employee per month. Enterprise-grade platforms with advanced analytics, performance management, and recruiting modules can push above $35 per employee per month.

The real cost comparison isn't the software price — it's the total cost of ownership including implementation, training, ongoing administration, and the opportunity cost of the HR team's time during the transition.

A Practical Approach

If you're evaluating HR tech right now, start small and build. Get the foundational systems right first — HRIS, payroll, and benefits administration. Make sure those are working well and your team is comfortable before adding performance management, learning, or engagement tools.

Talk to other employers your size, not just the vendor's hand-picked references. Ask specifically about what went wrong, not just what went right. Every implementation has problems — the question is whether the vendor helped solve them.

And remember that technology is a tool, not a strategy. The best HRIS in the world won't fix a broken culture, a disengaged leadership team, or a benefits plan that doesn't meet employee needs. Get the strategy right first, then find the technology that supports it.
